Heat pump vs furnace in cold-climate Canada: operating cost and comfort trade-offs

Homeowners hear that heat pumps save money and then meet a January that the YouTube install was not filmed in. A cold-climate air-source heat pump, a conventional ASHP, and a gas furnace are different machines with different backup stories. Canada is not a Sun Belt cooling market with a heating footnote.

This is an operating-cost and comfort comparison: COP, hybrids, panels, and when a furnace replacement still pencils. Convert fuels first in gas vs electric heat. If the attic is empty, read insulation before you buy a compressor.

Cold-climate air-source vs conventional ASHP vs gas furnace roles

Keep the jobs straight:

  • Gas furnace. Burns gas in a heat exchanger, pushes air through ducts. Simple, loud-ish, familiar. Efficiency is AFUE (80% mid, 90–97% condensing). No summer cooling unless you already have A/C.
  • Conventional air-source heat pump (ASHP). Moves heat. Fine in shoulder seasons and mild coastal winters. Capacity and COP fall as the outdoor unit ices and the temperature drops. Electric strips or a furnace take over.
  • Cold-climate ASHP (ccASHP). Sized and specified to keep producing heat at −25°C or so. Still not a COP of 3 at −25°C. Still needs defrost, a drain path, and a backup story.
  • Hybrid / dual-fuel. Heat pump for the mild weeks, gas furnace below a changeover temperature or a price rule. Common where gas is already in the house — Ontario suburbs, Prairie cities with ducts.

COP and what “works to −25°C” marketing actually means

COP (coefficient of performance) is useful heat out ÷ electricity in. COP 3 means 1 kWh bought, 3 kWh of heat delivered. HSPF / HSPF2 and ENERGY STAR cold-climate lists are related ratings — useful for filtering, not for your postal code.

Ask the quote for a table, not a slogan:

  • Heating capacity at +8°C, −8°C, −15°C, and −25°C (or the model’s published floor).
  • COP at those same temperatures.
  • What happens below the lockout: resistance strips, furnace, or “it still runs but the house cools off.”
  • Defrost behaviour and whether the indoor unit blows cool air during defrost.

“Works to −25°C” on a brochure means the compressor is allowed to run there. It does not mean the 2-ton unit still delivers 2 tons, or that your ¢ per useful kWh stayed at the July demo. If the installer cannot produce the spec sheet, you are shopping a slogan.

Hybrid dual-fuel setups common in Ontario and the Prairies

A hybrid keeps the gas furnace (or replaces it with a matching coil + furnace) and adds an outdoor heat pump. Controls decide the changeover:

  • Temperature lockout. Heat pump above −5°C or −10°C; furnace below. Simple, sometimes wasteful if electricity is cheap that day.
  • Price / COP lockout. A smarter thermostat uses your rates. Rare in practice unless someone commissions it.
  • Installer default. Many hybrids ship with a conservative lockout so the furnace does the coldest month. That can erase the operating-cost case you were sold.

Ask who sets the changeover, whether you can change it, and how the system behaves in a polar snap after a power blip. Dual-fuel is how you avoid a panel-melting resistance backup in a gas house. It is also how you keep paying for two plants.

Electrical panel, duct, and outdoor-unit siting constraints

Constraints that kill quotes before ¢/kWh matters. Ask in writing.

A furnace swap in the same footprint is boring and often cheaper this winter. That is a feature if the panel is full and the roof is next year’s problem.

Operating cost worksheet using your utility rates

Reuse the useful-heat math in the fuel comparison:

  1. Annual useful heat from last year’s gas m³ (or oil litres) × energy content × AFUE — or from electric kWh if you already heat with resistance.
  2. Gas path: all-in ¢/m³ ÷ useful kWh per m³.
  3. Heat-pump path: all-in ¢/kWh ÷ winter COP you will defend (try 2.0–2.5 for a ccASHP in southern Ontario; lower in Winnipeg; higher in Vancouver). Add backup kWh at COP 1 or gas at furnace AFUE for the days below lockout.
  4. Subtract, then divide net capital by the annual delta. Ignore closed federal grants. Check the live provincial list (CleanBC, Québec’s current heat-pump offers, utility programs) the week you sign — amounts move.

Comfort, noise, and backup heat expectations

Heat pumps deliver cooler supply air than a gas furnace. Rooms can feel “drafty” even when the thermostat is happy. Heads on interior walls leave the far bedroom behind. Outdoor units hum and shed steam in defrost — a bedroom window above the pad is a January complaint.

Backup heat is comfort insurance. Resistance strips are expensive to run and great at panic recovery. A hybrid furnace is quieter on the bill in a polar snap. A ccASHP with no backup in a leaky farmhouse is how people buy space heaters.

When a furnace replacement still pencils for near-term budgets

  • The heat exchanger failed in November and you need heat this week, not a design project.
  • Panel, ducts, or condo rules make a heat pump a 2028 project.
  • You will sell within a few years and the buyer will not pay you back for a premium system.
  • Your all-in gas useful-kWh cost already beats a realistic heat-pump COP, and you do not value the cooling.
  • Federal stacks you were counting on are closed: Greener Homes Grant (documents for existing applicants by 31 Dec 2025), Loan (applications closed; funding committed), OHPA intake (31 Jul 2026).

A mid-efficiency-to-condensing furnace upgrade is a smaller, known payback. Pair it with attic air sealing. Revisit a heat pump when the outdoor unit on the old A/C dies — that is the natural hybrid moment in a gas house. Get two quotes that use the same design temperature. If they cannot name the design temperature, keep shopping.
